Is Profit Recovery Consulting Right for My Business?

By Abraham Chera | Profit Recovery Consultant | SyBoost

Not every business is the right fit for a profit recovery engagement — and I'd rather tell you that upfront than take on a project where the economics don't work. Here are the questions I ask in every discovery conversation, and what the answers tell me about whether an audit makes sense.

The Five Qualifying Questions

The first question is revenue: are you doing $1M–20M annually? Below $1M, the absolute dollar recoveries are rarely large enough to justify the engagement cost. Above $20M, the operational complexity typically requires a larger team than we deploy. The $1M–20M range is where our framework produces the most consistent results — it's the exact band where companies have grown past early-stage informality but haven't yet built mature operational infrastructure.

The second is tenure: have you been operating for at least 12 months? The audit works by analyzing patterns in historical spend. Companies with less than 12 months of operating history don't have enough data to surface meaningful waste patterns. Newer businesses typically benefit more from establishing good financial systems than from auditing the ones they have.

The third is authority: are you a decision-maker? Implementation requires someone with the authority to cancel contracts, redirect budgets, and modify vendor agreements. If you're not the founder or a C-suite executive with that authority, the engagement can't move fast enough to be worth the economics for either side.

The fourth — and the most reliable signal — is the margin pattern. Are your margins declining or stubbornly flat despite revenue growth? When revenue grows but net margin doesn't follow, operational waste is almost always a contributing factor. The business is growing through inefficiency rather than out of it, and every quarter that passes embeds the waste more deeply into the cost structure.

The fifth is a softer question, but it's reliable: does your business feel more complicated than it needs to be? If the founder is spending 20+ hours per week in operational decisions that shouldn't require their involvement, there is structural inefficiency — in process, in role clarity, or in both. That inefficiency has a dollar value.

What the Answers Tell Me

If you answered yes to three or more of these questions, an audit will very likely surface recoverable waste that exceeds the engagement cost. The ROI on this type of engagement in Year 1 is typically 5x or higher — meaning the savings identified in 30 days are five times or more the total fee paid. That's not a promotional claim; it's the structural math of finding waste that's been accumulating for two or three years and eliminating it in a single quarter.

If you answered yes to fewer than three, you may still have recoverable waste, but the engagement economics are less certain. In that case, I'd suggest starting with the self-assessment tools and guides in this library before committing. The Team Efficiency Self-Assessment Tool and Technology Stack Audit: Step-by-Step Guide are both designed to be run internally, for free, as a first diagnostic step.
